The fix is clarity about what the role actually does week-to-week. Is this person running experiments and fine-tuning models, or building the infrastructure that serves them? Are they owning model development end-to-end, or are they a senior IC in a larger team? The job description should describe the actual work, not a wishlist.

Mistake 2: The Pedigree Trap — Over-Indexing on FAANG and PhDs
There is a persistent belief in startup hiring that the safest AI hire is someone who came from Google, Meta, or DeepMind — or who has a PhD from a top institution. This belief is expensive.

Mistake 3: Running Generic Engineering Interviews
Most startup interview processes for AI roles are adapted versions of standard software engineering interviews: LeetCode-style algorithmic problems, system design questions for distributed systems, and a take-home project. These interviews test coding ability. They do not test ML judgment.
The skills that determine whether an AI engineer succeeds in production are different: the ability to design experiments, interpret results correctly, debug models whose failures are statistical rather than deterministic, and make decisions about model complexity under latency and cost constraints.
A strong ML interview process looks different. It should include a case study where the candidate explains how they would approach a real problem (not a toy problem), a debugging exercise around a broken training run, and a discussion of tradeoffs in model deployment — not just model building.

When a strong AI candidate turns down an offer, the default assumption is that the compensation was too low. Sometimes that is true. More often, compensation was not the deciding factor.
Senior AI engineers — especially those with multiple competing offers — evaluate opportunities on a different set of criteria: What is the data quality? Is there an ML platform, or will I be building it from scratch? How much time will I spend on ML work versus non-ML work? Who are my peers on the team?
A startup offering $220K that cannot answer these questions clearly will lose to a startup offering $200K that can. The pitch is not just about compensation — it is about the technical environment and the quality of the problem.
Closing strong candidates requires a deliberate narrative: what makes this role interesting technically, what does the data stack look like, what is the roadmap for building the ML team. Salary gets the candidate to the table; the technical story closes the offer.
Mistake 5: Hiring Senior Before Junior
This mistake is particularly common at seed and early Series A stage. The logic is understandable: AI is strategic, so the first hire should be a senior architect who can define the direction. The result is usually a highly credentialed person spending 80% of their time on work they are overqualified for — or leaving within 12 months because there is no team to lead.
Strong senior AI engineers want to do senior AI work: architecture decisions, research direction, model strategy. They do not want to spend their days on data cleaning, ETL pipelines, and writing boilerplate inference code.
